Vacation Shaming

Vacation shaming is making an employee feel guilty for taking time off they’re entitled to — or the guilt they feel without anyone saying a word. The term comes from a 2016 Alamo Rent A Car survey, which defined it as “being made to feel a sense of shame or guilt from co-workers for taking a vacation” and found 59% of millennials reporting it against 41% of over-35s.

It’s a useful phrase with a misleading shape: it implies someone doing the shaming. The data suggests otherwise.

Mostly, it isn’t shaming

Pew Research found 46% of US workers with paid time off take less than their employer allows. The reasons they give are the interesting part:

• 52% — don’t feel they need more time off
• 49% — worry about falling behind at work
• 43% — feel bad about colleagues picking up the extra work
• 19% — think it could hurt their chances of advancement
• 16% — fear it could put their job at risk
• 12% — say their manager discourages time off

Only about one in eight points at a manager. The two dominant reasons — falling behind, and guilt toward colleagues — aren’t cultural at all. They’re coverage problems. If nobody absorbs your work, a week off is a week of backlog plus a week of your teammates’ resentment, and no amount of wellbeing messaging changes that arithmetic.

Note the largest answer too: more than half simply don’t want more time off. Not every unused day is a symptom.

The honest reframe: vacation shaming is mostly a staffing problem wearing a cultural costume, with a real but smaller layer of managerial signalling on top.

Why the term is American

Most countries guarantee paid vacation by law. The US is the only advanced economy among the rich countries CEPR studied that doesn’t, and close to one in four American workers get neither paid vacation nor paid holidays.

That changes the psychology. Where leave is a statutory entitlement, taking it exercises a right. Where it’s an employer benefit, it can feel like accepting a favour — and favours carry social debt in a way entitlements don’t. The vocabulary follows: Europeans talk about holiday entitlement, Americans about earning PTO.

It’s also why unlimited or flexible time off tends to make things worse. Remove the number and you remove the permission: with no stated allowance, there’s nothing to point at proving what you took was reasonable.

Where it shows up in your data

You won’t see shaming. You’ll see its traces:

• Low utilisation against the allowance, concentrated in particular teams or managers
• Year-end clustering, as people scramble to use days they avoided all year
• Leaveism — answering email through the holiday, which looks like leave in your system and isn’t
• Managers with near-zero usage, the most reliable predictor of a team that doesn’t take leave either

What actually works

Mostly operational rather than inspirational:

• Resource the cover. Named handover partners and an agreed “what waits until they’re back” list remove the two biggest reasons at once
• Have managers take visible leave. A manager who never takes time off has set the policy, whatever the handbook says
• Publish utilisation by team — not to police individuals, but because a manager seeing their team at 40% tends to act
• Consider a minimum vacation floor, especially under an unlimited policy, which restores the number that grants permission
• Protect booked leave. No “quick question” messages, no meetings scheduled into someone’s week off

Frequently asked questions

What is vacation shaming? Making someone feel guilty for taking entitled time off — through comments, implied disapproval, or the signals a workplace gives without saying anything.

Is vacation shaming illegal? Not in itself in the US, since there’s no statutory vacation right to infringe. Pressure applied to protected leave — FMLA, sick leave, accommodation-related absence — is a far riskier matter.

Why do Americans leave vacation unused? Mostly workload and concern about colleagues rather than explicit discouragement, according to Pew — though a meaningful minority do point at their manager.

Does unlimited PTO fix it? Usually not — removing the stated allowance removes the benchmark that tells people what’s acceptable.
